Printable toolkitFictional case: a resource desk team wants to answer more community questions. A draft goal counts replies but ignores staff hours and unanswered requests.
Write a two-week goal with three checks: response, paid workload and user experience.
For two weeks, use the 12 allocated paid hours to offer each new request a named owner and an agreed response window. Check answered/open requests, actual paid hours including preparation, and whether respondents knew when to hear back. The lead reviews after week one and pauses new work if the time allocation is exhausted. Ask before moving other work.
Add a named review owner and an explicit capacity trigger.
After one week, ten paid hours are used and eight requests remain open.
Write the revised plan and a message for people waiting.
Two paid hours remain. The lead reviews which requests can be completed in that time, asks the decision owner for more funded capacity or smaller scope, and gives each waiting person a revised response window through their chosen channel. Record unresolved requests for the next review.
